Thoughts on how to create custom collages

So we offers custom collage 8x10s and posters. The customer need to be able to select 3-5 images (one main image + 2 sub images) and then we create the custom poster with player name and jersey number.
Any ideas on how I can have the customer select the 3-5 images. Then I can upload the completed poster for print and shipping from one of the labs?

You could then generate the poster, upload, and have them order using the normal smugmug process. You would of course price it much higher than your normal 8x10 prints. The problem I see with that approach is that you don't get paid until after you created the poster and put it on smugmug. Another option would be to use events to allow them to select their favorites as before but put a Paypal (whatever) cart in place on the event page and make them pay for the order before doing any work on it.
Probably many other ways to do this...

How much work do these collages take you? Do you have a template or a fast work flow or is it very custom?

We use Express Digital. We have the templates built to just drop in the images, edit where it says "first name" and "last name". Adjust the colors of the text to go with photos and maybe adjust the text and inset image placement and size.
They are fairly quick (prolly < 5min) but not quick enough where I would want to build it before they bought it.
